An AI roadmap built on what worked on your own data. With fixed points where it is reviewed.

A twelve-month roadmap that claims to know month eleven ends up in a drawer by month three. Nobody knows what month eleven brings. A plan can give direction. The road is found along the way.
AI Roadmap is built around that. We try the biggest initiatives on your own data before the leadership meets. The leadership chooses based on the results. And the plan is fixed where we know something and gives direction where we do not, with checkpoints in between.
How it works
Fixed where we know something. Direction where we do not. Checkpoints in between.
Analysis, about two weeks. Interviews with the people who know the processes, and a review of data, systems and existing strategy.
Trial run, about a week. The two or three biggest initiatives are tried on a sample of your own data. The workshop starts with the results.
Executive workshop, one day. The alternatives are laid side by side, and the leadership chooses. A plan the leadership has chosen survives the first budget round. A plan they were handed rarely does.
Roadmap with checkpoints. The first 90 days are a fixed plan with milestones, owners and time. The rest is direction. At each checkpoint the plan is held up against what the first phases showed, and the next stretch is fixed.
What you take home
One page for the board table: what was tried, what the leadership chose, and why. Example.
| Initiative | Tried on | Result | Choice and reason |
|---|---|---|---|
| Sorting customer emails | 200 emails | 85 % correct | Now. The errors were one category and can be caught. |
| Draft quotes | 50 requests | 62 % usable | Q2, with a person in the loop. The price list must be written down first. |
| Order deviations | one quarter | 23 % found | Wait. Item numbers are aligned in the ERP switch. |
| Website chatbot | not tried | none | Dropped. Few enquiries; little value. |
The decision summary is one page: what was tried, what the leadership chose, and why. It is the page that goes on the table at the board meeting. Behind it is the strategy document with:
- The roadmap with the first 90 days and the checkpoints
- Choice of tools and suppliers: what to buy, what to build, and what should wait
- A skills plan: who needs to know what, and when
- A governance framework: data use guidelines, an AI policy and an escalation procedure
- Measures and KPIs, so you can tell afterwards whether it paid off
Your data
The trial run sits next to your systems and does not touch them. Personal data is removed or pseudonymised where possible, we sign a data processing agreement, we only use model services that do not train on your data, and the sample is deleted on delivery.
What you provide
- The leadership for a full day at the workshop
- A data extract for the trial run, agreed during the analysis
- Two to four employees for interviews, about two hours each
- A named owner of the plan afterwards
Who it is for
Executive teams and boards that have said yes to AI and need the plan. Public bodies that have to present upwards.
Price
